Quick answer

Direct mail ROI is (gross profit from the campaign − campaign cost) ÷ campaign cost. Enter how many items you'll mail, the all-in cost per item, your expected response rate and the average order or gift value, and the calculator shows your ROI, break-even response rate, cost per response and cost per sale. The break-even response rate is the one to watch: if your realistic response rate is comfortably above it, the campaign should pay for itself.

Key takeaways

  • ROI = (gross profit − cost) ÷ cost. Use your gross margin, not revenue, unless you are measuring donations.
  • Break-even response rate = campaign cost ÷ (items mailed × conversion rate × average value × margin).
  • Include every cost: print, data, personalisation, enclosing and postage, plus one-off design or data costs.
  • First-order ROI understates the return when customers or donors buy or give again.
  • Use your own past results where you have them. Our response rates guide gives published UK benchmarks.

Return on investment

33%

The campaign more than pays for itself.

Break-even response rate

1.50%

The response rate at which gross profit equals the campaign cost.

Campaign cost

£4,500

Responses / conversions

100 / 100

Revenue

£6,000

Gross profit £6,000.

Cost per response / per sale

£45.00 / £45.00

ROI = (gross profit − campaign cost) ÷ campaign cost. This counts the first order or gift only. If customers or donors give again, their lifetime value makes the real return higher.

Getting the inputs right

  • Cost per item: include print, personalisation, enclosing, data processing and postage. Postage is often the biggest single cost, and Mailmark sortation discounts reduce it. Our direct mail cost guide breaks this down.
  • Response rate: use results from your own past mailings where you can. For published UK averages by audience and format, see our response rates & ROI guide.
  • Conversion rate: if a response is an enquiry rather than a sale, enter the share of enquiries you expect to close. For a donation appeal, a response is a gift, so leave it at 100%.
  • Average value and margin: use the value of the first order and your gross margin on it. To see revenue ROI, or for donations, set the margin to 100%.

How to improve the numbers

Each input in the calculator is a lever. A cleaner list cuts the number of items mailed without losing responders; data cleansing removes gone-aways, deceased records and duplicates before you pay to print and post them. Better targeting and a stronger offer lift the response rate. Choosing a format that fits the cheapest postage band cuts the cost per item; our letter vs postcard vs self-mailer guide compares the options.

Test before you roll out

Mail a sample of your list first, with a unique code or URL so every response can be traced. Plug the real response rate into the calculator before committing to the full volume. The campaign planning guide covers testing in more detail.
